Districts spend millions on learning environment investments and measure the return in square footage and construction cost per seat. That scorecard made sense when school buildings were primarily infrastructure. It doesn’t make sense when you’re asking a building to support a shift in how teaching and learning actually work.

The research has been telling us this for years. The return on a well-designed learning environment is real, it’s measurable, and most districts are not capturing it because they’re not looking in the right place.

The Finding: The Return Is Real

Byers, Mahat, Liu, and Imms (2018) quantified what many educators already suspected. Students in well-designed, flexible learning environments outperform peers in traditional settings by the equivalent of months of academic progress. Not a new hire. Not a curriculum overhaul. The conditions.

That is a significant finding. It means the physical environment is a legitimate lever for student outcomes, one that sits inside a facilities budget but produces results that show up in academic performance. The ROI of a well-designed space is not abstract. It is measurable, and it is substantial.

The problem is that most districts never connect those two datasets. Facilities departments own the investment. Educational leaders own the outcomes. And when those two functions don’t share a common scorecard, the return on a learning environment investment becomes invisible to the people who authorized it.

You can’t manage what you can’t see. And right now, most districts can’t see the return on what they built.

The Failure Mode: The Return Is Not Automatic

Here is where the research gets more complicated.

Imms (2018) found that teachers entering innovative learning spaces frequently default to traditional instructional patterns. The desks are movable, but they stay in rows. The space supports small-group collaboration, but the teacher still anchors at the front. The environment was designed for a different kind of teaching, and the teaching didn’t change to meet it.

This is not a teacher problem. It is a systems problem. Nobody built the bridge between the physical change and the pedagogical one.

The consequence is that districts end up with a gap between the ROI the research says is possible and the ROI they actually realize. They made the investment. The space looks different. And outcomes stayed flat, because the conditions that produce the return were never fully put in place.

Imms called this the space-pedagogy gap. It is one of the most consistent findings in learning environment research, and it is almost never factored into how districts plan a renovation project.

If you don’t plan for it, you will hit it. And when you do, the instinct is to blame the space rather than the process that produced it.

Think of it this way. A team can move into a new stadium and still run the same tired plays. The facility changes the ceiling. The preparation determines how close you get to it.

The Conditions for Success: How You Design Is What You Get

Murphy, Imms, and Mahat (2025) give us the most actionable piece of this research sequence. The districts and schools that capture the return on learning environment investment share a common characteristic. The design process was collaborative from the beginning. Teachers were involved before a single product was selected. The pedagogical vision shaped the physical decisions, not the other way around.

This is the hidden ROI that the title of this post is pointing at. It is not just the outcome that improves. It is the process that produces the outcome.

When teachers participate in designing the spaces they will teach in, several things happen that cannot be purchased after the fact. They develop a sense of ownership over the environment. They understand the intent behind each design decision. They arrive on the first day of school with a mental model of how to use the space, not a foreign environment to navigate. The implementation dip that Fullan describes, the period where performance drops before it rises, is shorter and shallower.

That is a return that shows up in teacher confidence, in instructional time recovered, in the pace at which new pedagogical practices take hold. None of it appears on a construction invoice. All of it is real.

The most important question in a school renovation project is not how much space you are getting or what the cost per seat works out to. It is whether the process that produced the space was designed to capture the return.

The research is clear on what that process looks like. It starts with the teaching and learning vision. It involves the people who will live in the space before the space is designed. And it builds the bridge between the physical change and the pedagogical one before move-in day, not after.

The return is there. The question is whether your process is built to realize it.
